How to Interview a Commercial Leader Who Must Build Without a Playbook

Every founder eventually faces a growth moment with an inexperienced team. For one of our clients, a wellness brand founder, it came when she launched her first food line. She had experience selling fitness equipment and beauty products, but now had all three categories moving into expanded retail at once, without the right leadership in place.
To scale toward their $50M revenue goal, she needed a commercial leader who could simultaneously own retail strategy, wholesale accounts, and direct-to-consumer. Her first instinct was to hire for deep expertise in the wellness category. While she received plenty of impressive resumes, most were from candidates who were successfully managing established operations. Could they navigate the chaos of a launch with no team and no playbook?
Category expertise feels like a safe starting point for many hiring managers, but it only proves what someone has sold before, not whether they can operate a growth brand without a roadmap. Based on our team’s 20 years of experience recruiting commercial leaders for high-growth brands, finding the right fit means screening for three specific qualities and using targeted interview questions that bring each one into focus.
Quality 1: A Builder’s Mindset
Typically, this role involves building a sales and distribution function that doesn't yet exist, with no team or process to inherit. It requires a bias toward action, rapid learning, persistence, and on-the-fly problem-solving.
Ask this: "Walk me through the messiest version of something you've built. What was still broken when you left?"
The "still broken" part is the essential filter. It distinguishes those who have truly built from zero from those who only optimized systems someone else already established. True builders bring detailed stories of the ups and downs and hold the mindset that iteration, not perfection, is the job. Nothing is ever finished, only further along.
Quality 2: Comfort with Calling the Shots
The ideal candidate needs to feel comfortable constantly making decisions without a manager to check with first and without any existing precedent to follow. This leader must be confident working in the gray so that the founder is not the bottleneck for decision approval.
Ask this: "Tell me about the last time you made a significant decision, and you weren't sure it was even yours to make."
A sales rep executes a plan someone else owns. A leader building a function from nothing doesn't get handed one. Candidates who only worked inside clearly defined roles may stumble here. Those who have built from scratch answer readily because they have lived it
Quality 3: Brand Conviction
Commercial leaders for high-growth brands must be deeply bought into your mission from day one. Customers, partners, and buyers can distinguish a genuine believer from someone who has merely rehearsed a pitch.
Ask this: "In one sentence, what does this company do, and why does that matter?"
When timing is tight and the market is moving quickly, there is no room to grow into brand belief. If the candidate struggles to distill the vision instantly, they aren’t prepared to act as your proxy when you aren’t in the room.
Instead of overvaluing a pedigree that mirrors your industry, hire for the grit it takes to build. If your search is stalling, you may be prioritizing narrow credentials over the essential traits required for the road ahead.
